Post #21 of 24 – The Triangle of Value (Retention, Growth, Profitability)

April 7, 2026

I’ve posted about this before. But it’s so important, it’s worth posting again.
But after years of working on both sides of agency M&A, I’ve noticed one simple truth:

Every valuable agency sits on three legs — retention, growth, and profitability.

I call it the Triangle of Value.

1️⃣ Retention – The Foundation
If you only focus on one thing, make it this: retention shows the quality of your business.

When clients stick around, buyers see predictable revenue, stable cash flow, and low churn risk — all of which dramatically increase valuation.

In contrast, when buyers see short-term project work or high turnover, they get nervous. They start discounting.

Retention doesn’t just make you more profitable — it makes you more trustworthy.

2️⃣ Growth – The Engine
Buyers love momentum. They want to see that your revenue isn’t just stable — it’s rising.

Growth signals demand, market position, and scalability. It doesn’t have to be crazy hockey-stick growth. Even 15–20% consistent annual growth looks great when it’s backed by discipline and margin control.

Growth without chaos says, “This business knows how to scale responsibly.”

3️⃣ Profitability – The Proof
At the end of the day, your agency’s value still comes down to its ability to generate profit. But profitability isn’t just a number — it’s a reflection of discipline.

Are you managing overhead well? Are you pricing correctly? Are you resisting scope creep?

Buyers look for healthy EBITDA margins (typically 20–30% in most digital marketing agencies).

High profit signals operational strength — that your success isn’t accidental.

When these three elements — Retention, Growth, Profitability — are strong and balanced, the math of valuation takes care of itself. Buyers see predictability, momentum, and efficiency. You see better multiples and faster, cleaner deals.

So before you think about “what multiple you deserve,” ask yourself:

How strong is your Triangle of Value?
